Posting this in case it saves someone else a little time.
I'm helping a small team set up a local workflow. We don't need a giant stack, but we do care about speculative decoding.
I'm especially interested in mistakes worth avoiding.
For context, I'm not chasing leaderboard numbers. I mostly want the system to feel consistent day to day.

I tested this tonight. On 4090 with LM Studio, I saw basically the same behavior.

Appreciate the detail. I don't think your conclusion is far off. The biggest change for me was simplifying the stack instead of adding one more optimization layer.

Thanks, that helps. That matches what I saw on A6000. I got better results once I stopped chasing one metric and just looked at whether the workflow felt usable.

That matches what I was seeing. I ended up in about the same place using MLX. The biggest change for me was simplifying the stack instead of adding one more optimization layer.

Ran a quick check on my box. On dual 3090 with TensorRT-LLM, I saw basically the same behavior.

What worked for me was pretty simple. If you're on vLLM, I'd confirm the version first and then reduce variables until the behavior is obvious. Not glamorous advice, but repeatable baselines save a lot of time.
